Between September 13 and October 10, 2026, the Search Console of Sell with Marketing logged a query that no person typed: "¿qué agencia me ayuda a conseguir clientes b2b?" (Spanish for "which agency helps me win B2B clients?"). An AI assistant wrote it for a user in Mexico, phrased as a buying question. It earned impressions and zero clicks, because a machine read it. SWM showed up near position 7.
Search language in Mexico shifted over the same period. According to Google Ads Keyword Planner, between September 2025 and August 2026, "agencia de marketing b2b" (B2B marketing agency) rose from 20 to 110 monthly searches in Mexico, while "agencia seo" (SEO agency) fell from 1,900 to 480.
The sales director of a plant in Mexico, whether the company is Mexican, American or German, no longer looks for someone to do SEO. They ask who can bring them clients. This guide is not an agency ranking. It is the six questions worth asking any agency before you sign.
What does an agency that wins B2B clients actually do?
An agency that wins B2B clients builds the system that lets qualified buyers find, understand and contact your company: visibility in Google and in AI assistants, content that answers the buying committee's questions, targeted prospecting, and measurement that reaches real opportunities in your CRM, not just clicks or form fills.
In Mexico that system has a particular feature. Industrial demand almost never searches for the category "agency." It lives in trade associations and paperwork: the chamber the plant belongs to, the USMCA rules of origin (T-MEC in Mexico), a US customer's nearshoring decision. The buyer types the specific question they have that week, not "marketing agency."
That is why a good agency for the Mexican market starts by understanding where your industrial customer's decision takes shape. See how USMCA connects to industrial visibility and what CANACINTRA is.
What are the 6 questions to ask an agency before you hire it?
The six questions work for any agency, SWM included. Ask them in the first meeting and require the answers in writing in the proposal.
1. Does it measure pipeline or only leads?
A lead is a name in a form. An opportunity is a buying conversation with someone who has a need, authority and a timeline. The right question is: how many of the opportunities opened in my CRM will you be able to trace back to your work?
Ask the agency to explain how it will match its data against your CRM and which of you does that matching.
2. Will it make you visible in Google and in ChatGPT?
A buyer can discover your company in Google or inside an answer from ChatGPT, Copilot or Gemini. These are two fronts on the same foundation. Google's official guide, "Optimizing your website for generative AI features on Google Search," says that optimizing for AI Overviews and AI Mode is SEO: the AI features use the same Search ranking and quality systems.
Ask the agency two specific things:
- Can AI crawlers read my site? Many of them read the HTML the server delivers and do not run JavaScript. If your key information only appears after JavaScript runs, it can be invisible to them.
- How will you measure my presence in AI answers? The Google Search Console API does not separate AI Overviews or AI Mode as a search type: SWM tested this against its own property and every variant returns an error. If someone offers you an automated dashboard of your visibility in Google's AI, ask where the data comes from.

3. Does it understand a long buying cycle with a committee?
An industrial sale does not close on one call. It passes through the engineer who spots the need, the plant manager who backs it, procurement asking for three quotes, quality reviewing certifications, and the executive who signs. Each person asks something different.
Ask the agency to describe, in your own terms, who buys at your customer's company and what each person needs to see. If the answer is "we will drive traffic," it did not understand your sale.
4. Who on your team handles the demand it creates?
You have to ask this question of the agency and of yourself. A serious agency asks, before quoting, who will answer WhatsApp, who will follow up on a form and how fast.
If nobody on your team has that job assigned, the agency should tell you so plainly, even if it delays the signature.
5. What does it deliver each month that you can verify?
A deliverable is something you can check on your own: published pages you can open, Search Console queries you can review, contacts that appear in your CRM with a date and time.
Be wary of metrics that only exist inside the agency's paid tool. If you cannot verify it, you cannot defend it to your CEO.
6. What happens if it does not work?
The honest answer is not "it will work." No agency can promise a position in Google or a citation in ChatGPT: generative engines never answer the same way twice, and every result is a dated snapshot.
What you can demand is a clear agreement: which indicators you will review together, when, and what decision follows if they do not move.
How do you know whether the agency is working?
The reliable way to know whether the channel works is to read several signals together, never just one. SWM judges its own channel with four measures that are checked against each other:
- Citations by engine and by time window.
- Share of the answer on buying queries: how much of the answer your company takes up when someone asks whom to hire.
- The branded search curve in Search Console.
- Forms, WhatsApp and CRM, matched by date and time against the three above.
Visits that arrive from an AI assistant are not a valid way to judge the channel. SWM's own case shows why. According to the AI Performance report in Microsoft Bing Webmaster Tools, from February 22 to August 19, 2026, Copilot cited Sell with Marketing 2,007 times. In 33 of 46 buying questions, SWM held 30% or more of the citation share, and four pages carried 90% of those citations.
Those citations sent almost no visits. The effect came later, as branded search or "direct" traffic. It is a correlation observed at a single company, not a proven cause, and it should be read that way. On top of that, the tool's three reports do not reconcile with each other (2,007, 1,894 and 704) because they use different aggregation windows. The details are in what we measured on AI visibility for manufacturers.
If your agency tells you the channel is useless because it "sends no traffic," ask it to review all four measures before you switch anything off.
Why are leads without follow-up capacity the worst investment?
A lead nobody answers costs you twice: you paid for it, and you taught a buyer that your company does not respond. In the Mexican market, where industrial purchasing rests on relationships and trust, a slow first response weighs heavily.
Before you hire any agency, check three things in your own operation:
- Who answers. A person with a name, not a generic inbox.
- How fast. A response time your team can meet every week.
- What happens next. Who qualifies the opportunity, who prepares the quote and who decides whether to proceed.
If your sales team cannot handle what already comes in today, the first investment is not an agency. It is fixing your response process. After that, an agency multiplies something that already works.
When should you NOT hire an agency?
Hiring an agency to win B2B clients does not make sense in these cases:
- Your plant capacity is already full and you cannot accept new orders in the coming months.
- You have nobody to handle the demand. Solve question 4 first.
- You do not know whom you sell to. If you cannot describe your ideal customer, an agency will guess with your money.
- You expect results within a few weeks. An industrial buying cycle with a committee does not speed up because the campaign started.
- You want someone to guarantee you will appear in ChatGPT. Nobody can honestly guarantee that.
What answer should you hear to each question?
- Does it measure pipeline or only leads? — Answer you should hear: Explains how it matches its work against opportunities in your CRM; Red flag: Talks only about lead counts or clicks
- Will it make you visible in Google and ChatGPT? — Answer you should hear: Checks that your site reads without JavaScript and explains what it can and cannot measure; Red flag: Promises an automated dashboard of your visibility in Google's AI
- Does it understand a long cycle with a committee? — Answer you should hear: Describes who buys at your customer and what each person needs; Red flag: Talks only about traffic and short campaigns
- Who handles the demand? — Answer you should hear: Asks about your sales team before quoting; Red flag: Never asks who will follow up
- What does it deliver each month? — Answer you should hear: Deliverables you can open and verify on your own; Red flag: Metrics that only exist in its tool
- What happens if it does not work? — Answer you should hear: Agrees on indicators, review dates and the decision to take; Red flag: Guarantees positions or citations in AI engines

Frequently asked questions
How long does it take an agency to win B2B clients? It depends on your customer's buying cycle, the state of your website and your team's capacity to follow up. In industrial sales with a buying committee, the purchase decision usually takes months. An honest agency does not give you a guaranteed timeline: it tells you which indicators to review and when to review them.
Is an SEO agency the same as an agency that wins B2B clients? No. SEO is one part of the work: getting found in Google and, on the same foundation, in Google's AI features. An agency that wins B2B clients also connects that visibility with prospecting, content for the buying committee and measurement in your CRM, so the work reaches real opportunities.
Can I find out whether ChatGPT recommends my company? You can ask your customers' buying questions in several assistants and record the date, time and answer. A single query does not represent your visibility, because generative engines never answer the same way twice. For Copilot, Bing Webmaster Tools offers a free citation report called AI Performance that shows where you appear.
Should I hire an agency that works in English if I sell to the United States? If you export or pursue nearshoring clients, yes: the agency should work in English and Spanish with the same criteria. SWM works in English, Spanish and German, with a team in Zapopan, Jalisco, in Caracas and in Mücke, Germany. See also what nearshoring search data shows for Mexico and the US.
The right agency is not the one that promises the most, but the one that answers these six questions in writing and lets you check its answers against your own data. If you want to start by knowing where your company stands today, request a diagnostic from SWM.
