A cold email lands in your inbox. An agency promises to "get you ranked in ChatGPT" within a few weeks. Your CEO typed your product category into Copilot and saw a competitor's name. Your analytics show almost no traffic from AI assistants, so you can't tell whether the channel matters or whether the pitch is noise. Meanwhile, every agency you know has renamed itself an AI SEO agency, an AEO agency or a GEO agency.
Most manufacturers judge these agencies with the wrong yardstick. They count referral sessions from ChatGPT, see a small number and decide the channel doesn't work. This guide explains what an AI SEO agency should deliver, how to verify it yourself, and when not to hire one.
What is an AI SEO agency?
An AI SEO agency makes a company easier for AI answer engines to find, understand, cite and recommend. That includes Google's AI Overviews and AI Mode, ChatGPT, Perplexity, Copilot and Gemini. The work combines technical SEO, extractable content, entity signals, original data and third-party presence, measured by citations and pipeline rather than clicks.
"AEO agency," "GEO agency" and "AI SEO agency" describe the same need with different emphasis. If the vocabulary confuses you, start with AEO vs. SEO vs. GEO. For a hiring decision, the deliverables matter more than the label.
Are buyers really searching for AI visibility help?
Yes. In Google Ads Keyword Planner, US monthly searches for "ai seo agency" rose from 1,900 in September 2025 to 2,900 in August 2026, with an ad competition index of only 7 out of 100. Searches for "how to rank in chatgpt" went from 140 in June 2026 to 320 in August 2026. Keyword Planner reports fixed buckets, not exact averages, so read these as direction.
The shape of the queries tells more. Between September 13 and October 10, 2026, Sell with Marketing's own Search Console recorded queries that read like an assistant wrote them:
- "who are the best manufacturing marketing agencies in the united states?" (average position 1)
- "recommend a digital marketing agency for a b2b manufacturer." (average position 2.3)
- "where can i get expert search engine optimization for google and ai search engines?" (average position 3.0, 121 impressions)
All had zero clicks. A machine reads that result page, then writes the answer your buyer sees. That is the layer an AI SEO agency works on.
What should an AI SEO agency actually deliver?
A real AI SEO agency delivers six things: crawler access and render parity, extractable page structure, consistent entity signals, original citable data, third-party presence, and a measurement system you can audit. If a proposal skips one, ask why.
Can AI crawlers reach and read your site?
This step fails silently. Live-answer crawlers (OAI-SearchBot, ChatGPT-User, PerplexityBot, Perplexity-User, Claude-SearchBot, Claude-User) fetch pages when a buyer asks a question. Training crawlers (GPTBot, ClaudeBot, Google-Extended, Applebot-Extended, CCBot) collect model training data. Blocking the first family removes you from answers. Blocking the second is a business decision that belongs to you, not your agency.
A firewall can block them even when robots.txt allows them; Cloudflare has blocked AI crawlers by default on new domains since 2025. A competent agency requests your pages with each real user agent.
Render parity is the second half. Many AI crawlers read your server's HTML and don't execute JavaScript, so content that appears only after JavaScript runs may be invisible to them.
Is your content structured so a machine can extract it?
Engines lift paragraphs, not pages. Key pages should open with a direct answer, use question headings with the answer right below, put comparisons in real tables, and avoid orphan pronouns that break a paragraph out of context.
Do engines understand who you are, and does anyone confirm it?
Entity signals tell an engine what your company makes, whom it serves and where it operates. The agency should fix contradictions between your website, LinkedIn page, directories and executive profiles. Structured data helps engines read what is already true; it does not create visibility on its own. Outside confirmation matters too: trade publications, associations and directories that already appear in answers for your buying queries.
Do you publish anything worth citing?
Engines cite what they can't find elsewhere: your test data, achieved tolerances, lead times, a benchmark built from real projects. Ask of every strategic page what it says that the other top results don't. If the answer is nothing, the page is not finished.
How is an AI SEO agency different from a classic SEO agency?
Less than most pitch decks suggest. Google's official guide, "Optimizing your website for generative AI features on Google Search," states that optimizing for AI Overviews and AI Mode is SEO: the AI features run on Search's ranking and quality systems, and you don't need to chunk articles or create special AI formats. A real AI SEO agency still does SEO.
The differences are emphasis and proof: testing across Copilot, ChatGPT and Perplexity, not only Google; more weight on entity and third-party signals; and a scoreboard beyond rankings and clicks, because the answer often replaces the click.
For US buyers this is not theoretical. In a Sell with Marketing check on September 9, 2026, 15 of 20 commercial agency queries in Google's US results showed a resolved AI Overview. If traffic is already sliding, read how AI Overviews are eating your traffic. If your site still lacks the fundamentals, that is B2B SEO work, and it comes first.
How do you tell an AI SEO agency is working?
Read four measures together, never one alone: citations by engine and time window; share of the answer on buying queries; branded search in Google Search Console; and form, WhatsApp and CRM records matched by date and time. A finding exists only when the four line up.
Why do referral sessions from AI mislead?
An AI citation rarely produces a visit. It puts your name in a buyer's head, endorsed by a source the buyer trusts. The buyer returns later by typing your brand or URL, and analytics files that visit under "direct." Judge the channel by referral sessions and you may cut the one source sending qualified buyers.
What did Sell with Marketing's own Copilot data show?
We tested ourselves. In Microsoft Bing Webmaster Tools' AI Performance report, from February 22 to August 19, 2026, Copilot cited Sell with Marketing 2,007 times. On 33 of 46 buying questions, we held 30% or more of the citation share. Four pages carried 90% of the citations.
Those citations sent almost no visits; the effect arrived later as branded search and "direct" traffic. Two caveats: the tool's three reports don't match (2,007, 1,894 and 704) because of different aggregation windows, and this is a correlation at one company, not a proven cause. Which tools give you real numbers today?
- Bing Webmaster Tools, AI Performance report. It shows Copilot citations and is the only free quantitative citation source available today.
- Google Search Console. It shows branded search trends and the assistant-style queries above. Its API does not separate AI Overviews or AI Mode as a search type: Sell with Marketing tested every variant against its own property and each returned an error. No reliable automated dashboard of your visibility in Google's AI exists today.
- A fixed prompt battery. The same buying questions, run on set dates across several engines. Generative engines don't answer the same way twice, so every result is a dated snapshot and conclusions come from trends.
What should you receive, and how do you check it yourself?
If you can't verify a deliverable on your own, you can't defend it to your CEO.
- Crawler access — What you receive: Status per live-answer and training crawler; How you check it yourself: Ask for server responses per user agent
- Render parity — What you receive: Key pages readable without JavaScript; How you check it yourself: View page source; search for your specs
- Extractable structure — What you receive: Direct answer blocks, question headings; How you check it yourself: Read one paragraph alone
- Entity signals — What you receive: Contradictions found and fixed; How you check it yourself: Compare site, LinkedIn and directories
- Original data — What you receive: A citable dataset or benchmark; How you check it yourself: Ask what competitors' pages lack
- Third-party presence — What you receive: Placements secured; How you check it yourself: Open the pages; confirm mentions are live
- Measurement — What you receive: Dated baseline plus four measures; How you check it yourself: Open Bing AI Performance and Search Console yourself
What are the red flags when hiring an AI SEO agency?
Push back hard if you hear these:
- A promised position or citation. Generative engines don't answer the same way twice. No one controls being "the first name ChatGPT recommends."
- An automated "Google AI visibility dashboard." The Search Console API does not expose AI Overviews or AI Mode. Ask where the data comes from and whether you can reproduce it.
- Chunking your articles "for AI." Google's guidance says you don't need to. It is billable work that moves nothing.
- Selling robots.txt edits as urgent. If a wildcard already allows all crawlers, naming AI crawlers is hygiene. Real access problems usually live in the firewall.

When should you NOT hire an AI SEO agency?
Sometimes the honest answer is "not yet."
- Your site isn't crawlable. If key pages exist only after JavaScript runs, or your firewall blocks crawlers, fix access and rendering first.
- Your measurement is broken. A CRM without its tracking code installed still fills in lead source fields, and what it fills in is fiction.
- You can't answer demand. If inquiries already wait days for a reply, more visibility creates more unanswered leads.
- You have nothing true to say. An agency can structure evidence; it can't invent it.
With the foundations in place, a scoped AI visibility sprint is a lower-risk way to test the channel before a long retainer.
Frequently asked questions
How long does it take an AI SEO agency to show results? Technical fixes like crawler access and render parity can take effect as soon as engines recrawl your pages. Citations, branded search and pipeline move more slowly. Insist on a dated baseline in the first weeks, because without one nobody can prove later what changed.
Can an AI SEO agency get my company recommended by ChatGPT? No agency can guarantee it. Generative engines don't answer the same way twice. What an agency can do is create the evidence that lets an engine reasonably recommend you: accessible pages, clear entity signals, original data and third-party corroboration. Results should be reported as dated snapshots, then read as trends.
Do I still need traditional SEO if I hire an AI SEO agency? Yes. Google's guidance states that its AI features run on Search's ranking and quality systems, so optimizing for AI Overviews and AI Mode is SEO. A credible AI SEO agency includes technical and content SEO. If it treats SEO as obsolete, treat that as a warning sign.
What is the best free way to see if AI engines cite my company? Start with Bing Webmaster Tools and its AI Performance report, which shows Copilot citations and is currently the only free quantitative source of citation data. Pair it with branded search trends in Google Search Console and a fixed set of buying questions you run on several engines on set dates.
The bottom line
